What an AI follow-up agent should never say

Guardrails we ship on every conversational agent, and the one time we got it wrong.

FIG. 1 — REPLY DELAY VS. BOOKED APPOINTMENT RATE, N = 1,812

The setup

Blair Allen gets leads from three portals, a website form and a steady trickle of referrals. Before we touched anything, we added one thing: a timestamp on every inbound and every first human reply. Then we waited ninety days.

Nobody was slow on purpose. Agents were in showings, coordinators were on the phone, and the leads sat in four different inboxes. Median first reply: 3 hours 40 minutes.

What the curve says

We bucketed every lead by reply delay and checked one outcome: did it turn into a booked appointment within fourteen days.

31%reply under 5 min
17%5–30 min
9%30 min – 4 hrs
4%next day or later

Almost eight times the conversion between the first bucket and the last. Same leads, same agents, same market. The only variable was the clock.

The lead didn’t go cold. It went to whoever answered first.

Why five minutes is the wall

A buyer filling out a form is, at that moment, sitting with the listing open. Five minutes later they’ve opened three more. Thirty minutes later they’ve messaged another agent. By the next morning, the question they had has been answered by someone else.

Speed isn’t a sales tactic here. It’s just being present while the question still exists.

What we changed

One intake layer catches every source. An AI agent answers within the first minute — a real answer to the actual question, plus one qualifying follow-up. Warm leads ping a human immediately; the rest keep a polite thread going until they are.

Median first reply is now two minutes eleven seconds, around the clock. Booked-appointment rate across all leads moved from 11% to 26% in the following quarter.

Do this Monday

Even without automation: timestamp your inbound leads and your first replies for two weeks. Just look at the number. In our experience it’s the single most persuasive figure any brokerage owner ever sees about their own operation.
